Reading utilization without turning teams into scoreboards

Aggregated utilization can be useful and humane when the audience is clear about what is—and is not—being measured. We start by naming the decisions the metric should inform, then work backward to the smallest viable grain.
In client rooms we often see well-meaning dashboards that collapse distinct work types. The fix is rarely more colour; it is disciplined disaggregation with explicit exclusions. We document those exclusions beside the tile so future readers inherit the context.
Finally, we recommend a rhythm: short live reviews with printed snapshots for anything contentious. The paper trail builds trust without pretending the warehouse is a laboratory.
